Most of the vendor decks landing on a CIO\u2019s desk right now use the word \u201cagentic\u201d the way software once used \u201ccloud-native\u201d: a label stuck on after the fact, describing the marketing more than the build.<\/span>\u00a0<\/span><\/p>\n

That distinction matters more than it sounds.\u00a0<\/span>Gartner estimates<\/span><\/a>\u00a0that of the thousands of vendors marketing\u00a0agentic\u00a0AI, only about 130 are building systems that meet its definition. The rest are chatbots, robotic process automation, or assistants that got relabeled.<\/span>\u00a0<\/span><\/p>\n

So\u00a0anyone drawing up a shortlist of the top AI agents on the market runs into a filtering problem before the feature comparison even starts. That is why evaluating an enterprise AI agent platform takes a different checklist than evaluating ordinary software.<\/span>\u00a0<\/span><\/p>\n

The usual AI vendor selection criteria still apply. Uptime, integrations, and support tiers all matter. But an agent platform adds a harder question underneath them: what happens when the system is making decisions and taking actions on its own, and can you see, control, and prove what it did.<\/span>\u00a0<\/span><\/p>\n

First, Confirm\u00a0You\u2019re\u00a0Buying a Real Agent Platform<\/span><\/b>\u00a0<\/span><\/h2>\n

Before scoring any vendor against the list below, settle the more basic question: can this system plan its own next step and act on it, or is it a workflow tool that calls a language model when prompted?<\/span>\u00a0<\/span><\/p>\n

Ask for a live run against a task you supply, not a rehearsed demo, and watch what happens when the first attempt fails. A real agent replans. A relabeled chatbot or automation tool hands the failure straight back to a human, or worse, fails silently.<\/span>\u00a0<\/span><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t

1. Confirm compatibility with your systems of record<\/span><\/b>\u00a0<\/span><\/h3>\n

Ask exactly which of your core systems the platform connects to natively, and which\u00a0need\u00a0custom middleware. Every custom connector is a maintenance cost your team inherits once the vendor\u2019s implementation staff move on.<\/span>\u00a0<\/span><\/p>\n

2. Test the platform against your real data volume and latency<\/span><\/b>\u00a0<\/span><\/h3>\n

A demo running on sample data proves\u00a0very little. Push the platform through a realistic slice of your production volume before you\u00a0sign, and\u00a0watch how response times hold up as load climbs.<\/span>\u00a0<\/span><\/p>\n

Governance Capabilities<\/span><\/b>\u00a0<\/span><\/h2>\n

3. Ask how oversight is enforced in practice<\/span><\/b>\u00a0<\/span><\/h3>\n

Nearly every\u00a0vendor will say their platform \u201csupports\u201d human oversight. The better question is how a reviewer intervenes: what they see, what they can stop, and how long they\u00a0have to\u00a0act before an agent\u2019s decision takes effect.<\/span>\u00a0<\/span><\/p>\n

4. Confirm every agent decision produces an auditable record<\/span><\/b>\u00a0<\/span><\/h3>\n

System logs are not the same thing as an audit trail. Ask to see a real record of a past\u00a0agent\u00a0decision: the data it drew on, what it decided, and who was positioned to catch a mistake.<\/span>\u00a0<\/span><\/p>\n

If the vendor\u00a0can\u2019t\u00a0produce one on request, assume the audit trail\u00a0doesn\u2019t\u00a0exist yet.<\/span>\u00a0<\/span><\/p>\n

5. Check alignment with the regulatory frameworks that apply to you<\/span><\/b>\u00a0<\/span><\/h3>\n

Article 14 of the EU AI Act<\/span><\/a>\u00a0has\u00a0applied to high-risk AI systems since August 2026, and it requires human oversight to be engineered into the system itself, at the design stage. The\u00a0<\/span>NIST AI Risk Management Framework<\/span><\/a>\u00a0sets a comparable bar in the United States.<\/span>\u00a0<\/span><\/p>\n

Ask the vendor to walk through how their platform maps to whichever AI governance frameworks apply to your\u00a0industry, and\u00a0be skeptical of a generic answer that never mentions your sector.<\/span>\u00a0<\/span><\/p>\n

Security and Risk Posture<\/span><\/b>\u00a0<\/span><\/h2>\n

6. Request real third-party risk management documentation<\/span><\/b>\u00a0<\/span><\/h3>\n

KPMG\u2019s 2026 Global Third-Party Risk Management Survey<\/span><\/a>\u00a0found that regulatory compliance and cyber risk are now the two biggest forces shaping third-party risk strategy, and that most programs still struggle to connect third-party risk with the rest of their risk systems.<\/span>\u00a0<\/span><\/p>\n

So\u00a0ask to see the vendor\u2019s real AI third-party risk management documentation, the version their own risk team works from, and check whether it accounts for how your risk tooling will plug into theirs. A summary slide built for the sales call\u00a0won\u2019t\u00a0answer that.<\/span>\u00a0<\/span><\/p>\n

7. Ask how the vendor manages model risk<\/span><\/b>\u00a0<\/span><\/h3>\n

Model behavior drifts as data and usage patterns shift. Ask what triggers a retraining or reconfiguration cycle, what the system does when the model is uncertain, and who at the vendor owns AI model risk management day to day.<\/span>\u00a0<\/span><\/p>\n

A vendor without a clear answer is asking you to discover their process during an incident.<\/span>\u00a0<\/span><\/p>\n

Customization vs. Configuration<\/span><\/b>\u00a0<\/span><\/h2>\n

8. Separate\u00a0what\u2019s\u00a0configurable from what needs custom development<\/span><\/b>\u00a0<\/span><\/h3>\n

Vendors often blur this line on\u00a0purpose, because\u00a0configuration is included in the\u00a0license\u00a0and custom development is billed separately. Get a specific list of what your team can change through settings alone, and\u00a0price out\u00a0anything outside that list before you sign.<\/span>\u00a0<\/span><\/p>\n

9. Ask what breaks at upgrade time<\/span><\/b>\u00a0<\/span><\/h3>\n

Heavily customized deployments are the ones most likely to break when the vendor ships a platform update. Ask directly what happens to your customizations during their upgrade\u00a0cycle, and\u00a0ask for a customer reference who has lived through at least one major\u00a0version\u00a0upgrade.<\/span>\u00a0<\/span><\/p>\n

Pricing Model<\/span><\/b>\u00a0<\/span><\/h2>\n

10. Model the full pricing structure against your real usage<\/span><\/b>\u00a0<\/span><\/h3>\n

Per-seat pricing rarely maps cleanly onto agent-based work, where a single agent can do the volume of several human seats. Ask the vendor to model their pricing against your expected usage at full\u00a0scale, and\u00a0get clarity on what sits in the base platform fee versus what gets billed as consumption grows.<\/span>\u00a0<\/span><\/p>\n

Implementation Timeline and Reference Customers<\/span><\/b>\u00a0<\/span><\/h2>\n

11. Get a realistic timeline based on comparable deployments<\/span><\/b>\u00a0<\/span><\/h3>\n

Ask for the timeline from contract signature to production on a deployment close to yours in scope and industry. A vendor that can only speak to demo-to-pilot speed\u00a0hasn\u2019t\u00a0shown you how long production readiness really takes.<\/span>\u00a0<\/span><\/p>\n

12. Talk to reference customers at your scale, in your industry<\/span><\/b>\u00a0<\/span><\/h3>\n

A logo on a website is not a reference.\u00a0Ask for\u00a0a customer who deployed the platform at a comparable scale and in a comparable regulatory\u00a0environment, and\u00a0ask them what the vendor\u2019s proposal left out.<\/span>\u00a0<\/span><\/p>\n

Gartner projects that over 40 percent of agentic AI projects will be canceled by the end of 2027<\/span><\/a>, and points to escalating costs, unclear business value, and inadequate risk controls as the reasons.
